A growth plan built to win in a structurally challenged, highly competitive market—fragmented assets, inconsistent site quality, accelerating consolidation, and margin compression driven by high-volume entrants. The response was a joint venture designed to re-scale advantage through a clear division of strengths: the operating partner ran retail execution and site standards, while the sponsor leveraged its balance sheet, supply chain, and commercial systems to fund growth at a lower cost of capital and operate the commodity engine with discipline.
In an executive capacity, we shaped the strategy and converted it into a run-ready operating model. That included aligning the consignment structure (incentives, controls, and governance), translating the multi-year build plan into supply requirements and logistics implications, and designing a market-responsive pricing and replenishment system. The commercial “engine room” was built to secure reliable offtake while improving margin quality and cash efficiency: automatic tank dispatch (ATD), inventory targets and exception protocols, and pricing guardrails that mark to local market reality while incorporating real-world cost and constraint signals (freight shifts, localized supply tightness, weather/traffic disruption, and other volatility drivers).
While this case sits in a consumer/commodity context, the capability is portable. The same operating logic applies anywhere you have volatile input costs, physical constraints, and a need to convert strategy into daily execution—oil & gas value chains, electric generation and distribution, industrial distribution networks, chemicals, and manufacturing supply systems.
